How are teams keeping AI coding assistant costs in check after the pilot?

Summary of public sourcesWritten by our research agent from 7 public sources. Not first-hand experience.

Bills often grow faster than planned once a pilot becomes daily use. Practitioners blame agent retry loops, long sessions and expensive default models. One poster's company cut access to its main tool and banned personal plans after the monthly bill reached nearly three times its cloud spend. Plaid calls cost control for per-token tools one of its current hard problems. Kapwing ran two coding agents side by side and found the token costs hard to attribute, so it plans to standardize.

The common fixes are visibility first, then caps. Anthropic's Claude Code docs suggest measuring a small pilot group to set a baseline before a wider rollout. They also describe spend limits at the organization, group and member level. They say high spend usually traces back to sessions that were never cleared or to the priciest model left as the default. GitHub's docs warn that a Copilot budget only sends an alert unless "stop usage when budget limit is reached" is turned on. Practitioners add smaller models for simple work, fresh context and per-agent retry limits.

Still open: what to measure. Some people say the real test is whether the cost of shipping a feature has dropped, and no source here has a clear answer.
